When a Podcast Guest Episode Doesn’t Fit: What to Say, What to Do, and How to Turn It Into an Asset
Zero Cha-Ching
Most podcast guests?
Not Sticky.
No Buzz.
Zero Cha-ching.
The GOATS of Podcast Guesting
The GOATS? Hosts remember them.
Audiences quote them.
Opportunities find them.
Where are you on the Zero to GOAT scale?
0 — Zero Cha-Ching
No Sticky.
No Buzz.
No Business.
1 — Fine. (After you ask, How’d I Do? and the host says, Fine)
The host says, “Great conversation.” (code for barely good enough)
The listener immediately forgets it (or worse, never completes the episode)
2 — Sticky
People remember what you said.
3 — Buzzworthy
People repeat your words when you’re not in the room.
4 — GOAT
Hosts remember you.
Audiences quote you, often.
Opportunities + referrals find you.

Become Memorable
Sticky Soundbites
Can you really NOT PUBLISH an episode after you record it with a guest?
Yes.
And sometimes, that is the most professional decision you can make.
Saying yes is easy.
Saying no requires stewardship.
Your listeners don't need every conversation you've ever had. They need the ones that change something for them.
Remember, your podcast is a trust-building asset.
Every episode you publish teaches your audience what to expect from you, what you value, and whether your show is worth their time.
If you have a guest episode sitting in the hopper because something feels off, don’t push publish out of guilt.
Pause.
Then answer these questions:
How does this deliver a clear win for my listener?
How does it strengthen the trust I’m earning with my audience?
Does it support the business I’m building and not just filling my publishing schedule?
Would I be excited to send this episode to a dream client?
If the full conversation isn’t worth publishing, what golden nuggets could I repurpose instead?
🎬 Your Memorable Action Step
Pick one unpublished guest episode today and label it one of three ways:
Become Referable
Buzz Builder
An unpublished guest episode does not have to become an awkward silence
That episode can become a reputation builder - your reputation builder.
Someone said yes to your invitation. They gave you their time, their story, their expertise, and their trust.
Even if the episode never airs, the relationship still matters.
Your job is simple:
Close the loop.
Be professional. Communicate well. Even when the news is not the best news.
Send a message something like this:
Hi [Name],
Thank you again for taking the time to record with me. As I’ve been reviewing upcoming episodes, I’ve been making some decisions about what best supports the direction of the show. I’ve decided not to publish our full conversation.
I wanted to let you know personally because I value the time you invested. I especially appreciated your thoughts on [specific topic or moment].
I hope we can stay connected, and I’d love to explore another opportunity to collaborate in the future. [Delete exploring another opportunity if you have no intention of doing so.]
That’s it.
No disappearing.
No hoping they forget.
No pretending it never happened.
That kind of follow-up shows people who you are, what you’re made of.
Remember, if there was a gold-nugget moment in the conversation, go one step further.
Offer it back to them.
I pulled a short clip from our conversation that I know would make great content for you. If you’d like it, I’m happy to send it over without my branding.
Even better - just send the clip on over!
That small gesture turns a disappointing outcome into a generous outcome people remember and appreciate.
When people remember how you handled something uncomfortable, they are more likely to trust you with future introductions, collaborations, and referrals.
🎬 Your Referable Action Step
Think of one guest you’ve been avoiding.
Send the closure message today.
Then choose one way to invest in the relationship:
Share an unbranded audio or video clip.
Send them a favorite quote from the conversation.
Introduce them to someone in your network.
Invite them to collaborate in another format.
Revisit the conversation later when the topic better fits your audience and business goals.
Your reputation is not built only by the episodes you publish.
Your reputation is built by how you handle the ones you don’t.
NOTE: many of your guests will indeed become future collaborators, and some of them may become clients.
Especially when they fully understand what you do.

Become Profitable
Cha-Ching Content
An unpublished guest episode is not automatically wasted.
An undecided, ‘What do I do with this guest episode’ is.
Because the episode sitting in your folder is not the problem.
The decision you have not made about it is.
Every piece of content in your podcast episodes needs a job.
Converting content creates a win for your listener and a win for your business.
If your content isn’t doing both those things, it’s not working.
Here’s what converting content does well:
Builds trust with ideal clients
Supports and sells your offers
Builds your authority and positioning
Moves audience toward a clear next step
Creates collaboration opportunities
Generates referrals
When it comes to guest episodes, I don’t think in terms of published versus unpublished.
That’s really an outcome of me evaluating the value, impact, and profitability.
A recorded conversation can become:
A reel that creates curiosity.
A social post that starts a conversation.
A newsletter story that keeps your audience engaged.
A podcast episode that attracts your ideal listener.
A paid subscriber training.
A lesson inside a paid offer.
A sales story that helps someone understand your work.
A client conversation that moves someone closer to working with you.
A referral opportunity that expands your reach.
The format matters far less than the function.
Before you publish anything, ask two questions:
What job is this content doing for my business?
and
What job does this content do for my buyer?”
The best podcast episodes do both.
They help your listener move forward.
They help your business move forward.
This is what we do inside the Studio. The place where your podcast stops being a collection of episodes and becomes a profitable business asset.
🎬 Your Profitable Action Step
Open one unpublished episode, draft, or voice memo.
Finish these two sentences:
This content helps my listener move from __________ to __________.
The next step I want them to take is __________.
If you cannot answer the second sentence, pause before you publish it.
Give the content a job first.
Then leverage that job in your next episode.

How to Manage Your Podcast Content & Ideas - LIVE with Jen🎤︎︎Monday, July 17th!
Bonus JULY Session
Create More Converting Content That Meets Your Buyer Where They Are
Join The Studio before July 17 for our next paid subscriber bonus session.
If you’ve ever stared at your content ideas and wondered:
“Is this too basic?”
“Is my audience ready for this?”
“Why does this episode get attention but not inquiries?”
“How do I create content that moves people toward working with me?”
This session is for you.
You’ll learn how to use the five stages of buyer awareness to decide:
What your audience needs to hear first.
What content builds trust before the sale.
What topics create curiosity and conversation.
What episodes naturally support your offers.
How to create content that meets people where they are and helps them take the next step.
Know this! Profitable podcasts are not built by publishing more content.
They are built by publishing the right content for the right person at the right time.
The paid tier is currently $147.
This session alone is valued at $497 because understanding buyer awareness changes the way you approach every episode, email, post, and offer.
I’ll eventually sell this session as a standalone workshop.
Right now, the only way into the room is through The Studio.
